CONTROLLED CHARGEBACK AND PAYMENT DISPUTE CASE STUDY

See how ARDEM helped a subscription meal delivery business standardize transaction matching, order and subscription research, proof-of-delivery retrieval, customer correspondence, response scenarios, deadline control, and higher-risk pre-arbitration support.

Overview

A direct-to-consumer performance nutrition and prepared meal company needed a more controlled way to manage chargebacks across a high-volume subscription environment. Responding to a dispute required reconstructing payment, order, subscription, fulfillment, delivery, refund or reshipment, and customer-communication history across multiple systems.

The Challenge

A single case could require analysts to identify the correct transaction among thousands of weekly records, connect it to the correct purchase order and parent subscription, confirm delivery, review cancellation timing, and locate the most relevant customer communication.

The workflow also had network-specific response windows, roughly three to four reported pre-arbitration cases per week, and planned system transitions from Heartland to BlueSnap and Zendesk to Salesforce.

The ARDEM Solution

ARDEM structured the work as a recurring payment-dispute operating lane rather than a series of isolated portal tasks. The model standardized case intake, deadline prioritization, transaction matching, order research, evidence retrieval, scenario classification, response preparation, disposition monitoring, and escalation.

Human judgment remained part of the process when customer communications or unusual facts required interpretation. Rare cases that did not fit the standard scenarios were escalated rather than forced into a template.

Why ARDEM

Days remaining to act were captured so cases could be prioritized instead of handled as a uniform batch.

Card history, amount, date, invoice, and purchase order were connected before evidence assembly.

Subscription, fulfillment, carrier, customer-service, and payment records were brought into one case path.

Recurring disputes followed documented evidence requirements instead of being rebuilt from memory.

Pre-arbitration used a separate approval and documentation path.

The process logic remained usable as Heartland moved toward BlueSnap and Zendesk toward Salesforce.

Managed Workflow Managing Chargeback Disputes Across 11,000 Weekly Transactions Through a Controlled Payment Dispute Workflow

The Results

ARDEM helped convert a cross-system chargeback process into a governed payment-dispute workflow operating against approximately 11,000 weekly transactions. The model created clearer case ownership, repeatable transaction matching, nine standardized evidence paths, deadline-aware prioritization, controlled pre-arbitration escalation, and continuity through planned system changes. It also established the operating discipline needed to support future management visibility into dispute volume, amounts at risk, outcomes, and recovered value, although the source does not confirm that this reporting layer was already implemented.

The Chargeback Was Only the Visible Problem

The Larger Risk Was Reconstructing the Right Dispute Story Across Multiple Systems Before the Deadline

The client was processing approximately 11,000 transactions per week. Each dispute had to be matched to the correct card transaction, invoice, purchase order, parent subscription, delivery record, and customer communication before a response could be prepared.

Deadline pressure varied by card network, and pre-arbitration cases carried higher financial exposure, deeper research requirements, and a separate approval path.

A portal or additional processors alone would not create transaction-matching discipline, evidence rules, scenario consistency, exception escalation, and a process that could survive system changes.

ARDEM created a controlled payment-dispute workflow around intake and deadline prioritization, transaction matching, order and subscription research, delivery and customer evidence, nine standardized dispute scenarios, evidence packages, disposition monitoring, and pre-arbitration escalation.

1

Case Intake and Prioritization
Captured case details, disputed amount, card data, status, and days remaining to act.

2

Transaction Matching
Matched card history, amount, date, invoice, and purchase order to the correct charge.

3

Order and Subscription Research
Reviewed the parent subscription, related orders, and hold status where needed.

4

Delivery and Customer Evidence
Retrieved tracking, proof of delivery, cancellation history, and customer communications.

5

Scenario and Response Control
Applied one of nine documented paths and assembled the required evidence package.

6

Monitoring and Escalation
Tracked disposition changes and used a separate path for pre-arbitration and unusual cases.
